Is plug and play with the dash out, loom is easy, just remove the air vents ( a few screws) and the then clip the new harness in place

do the climate control at the same time!
This! +1
You don't want to have to take your dash apart twice - 1 is more than enough. I've done it and I never want to take apart my dash again. Hell of a job. I betcha any money that I will have a leaking heater core just because I never want to take my dash apart again!
That being said if you've got smaller nimble hands you should be able to replace the instrument loom without having to take the dash apart. You just need to fiddle around the air tunnel's around the instrument cluster.
AFAIK you do not need to replace the entire dash loom for a blackout cluster - just the instrument cluster loom. If you replace the dash loom with a KJ one then so then you will need to install climate control as there are no electrical connections for the traditional manual aircon/heater controls. Have you got all the parts for the conversion?
And of course here's a showoff pic of my dash apart :D

I haven't got the climate bits as of yet

I would recommend changing the heater core seals at the same time. Because I had to remove my dash to this extent to do that job anyway. I already had the climate and blackout cluster so it was simply a heater core job for me :(
Gave me an epic chance to tidy the apocolyptically bad (paid for as I didn't know better then) HU install and to integrate the additional electric (auto wipers and lights etc etc) into the factory loom
Even then it took 2 days to do it all properly.

Well then I'd recommend against fitting a KJ dash loom just yet or else you will have no heating/cooling in the car! Do a test retrofitting of the KJ instrument cluster and see how you go. Basically the instrument loom connects to the dash loom at one of three large plugs behind the centre console. Take out the radio, heating, ashtray & top vent and then you will see three 1"+ plugs with either yellow, purple or brown covers on them. One of these will be the instrument cluster - I think it was the purple one. Disconnect and connect the KJ instrument cluster loom to it - this should be enough to get the cluster working. The rest of the plugs are mostly for things like lights, indicators, dimming, window electrics etc which can all be connected up later.

While I took my dash apart for a climate control conversion it still took me at least 1.5 days to get the dash out, climate bits and bobs in and then the dash bacl. I still had to finish the job off over the next couple of evenings with installing the headunit, glovebox, centre console etc In all I probably took at least 15-20 hours to do the job. I was only able to take two days off work to do it so I opted not to replace the seals but I really should have and now regret it. Just in case my heater core does give way I placed anouther layer of plastic over the ecu.....

lol lol there is definetely a heap of plugs on these things! There is at least 20 plugs  but that being said its not as daunting as it seems! All the plugs are fairly unique so its very hard to get the wrong ones mixed up. Personally just to be sure I made markings on the original loom plugs so I know where everything goes just in case the replacement climate loom didn't work properly. Once you lay it out across the dash then you can see how it lines up and where everything connects up. Just take photo's of everything and inspect quadtriple check everything just incase you miss connecting something together. I did the conversion fairly progressively, so when I removed a plug off the original loom, I instantly connected that plug to the new loom - this way I ensured that plugs would not get missed.

How do you get the plugs out of the metal cage behind the cluster

they clip in from memory

But the plugs don't fit though the hole

They are attached via plastic butterfly screws. You'll need to get a pair of pliers and crush the bottom end of the screws and then turn them until the pass through the screw groves in the metal cage thing. If done right the instrument loom will come loose.
If you're talking about removing the instrument loom and the plugs getting stuck then fiddle around a little bit and I believe at least one of the ends should go through. Otherwise see if you can bend the end of the cable a bit and slip the plug through horizontally.
I took my instrument loom while I was removing my dash so I had easier access so I'm not too sure. ¯\(°_o)/¯

It's all good, it's in and working. What a pain that was, but at the same time wasn't too hard :)
